What are the costs of getting an online order to a customer?
Delivery is usually the biggest line, but it sits on top of smaller costs that are easy to miss because they are paid in time, cash flow or wasted stock rather than on an invoice. Product sourcing is left out here.
- Storage: a rented room, your shop's back store or a 3PL shelf.
- Receiving: counting stock against the packing list and shelving it.
- Pick and pack: finding, checking and sealing each order.
- Packaging materials: flyers, boxes, tape, filler, labels and inserts.
- Delivery per parcel: the courier or rider charge for each order.
- Failed deliveries and returns: refused parcels and customer returns.
- COD settlement: cash customers have paid that has not reached you yet.
- Customer messaging: confirmations, tracking updates and delivery questions.
- Software and integrations: store apps, inventory tools, label printing.
- Your own time and staff: the hours spent on all of the above.
How do storage, receiving and pick and pack add up?
Storage at home or in your shop looks free, but it takes space and makes counting harder as you grow. If you rent space, the rent, deposit, electricity and backup power are all storage cost. A 3PL usually charges storage by shelf space or volume of stock held.
Receiving is the step most sellers skip, and it is where stock problems start. Every inbound delivery should be counted against the packing list before it goes on the shelf, so short shipments are caught on day one, not after a customer complains. Pick and pack is mostly labour: the more items per order and the more SKUs you carry, the longer each order takes. Checking every order against its slip before sealing costs a little time and saves the far bigger cost of a wrong item coming back.
How much are delivery charges in Karachi?
Courier and rider services in Karachi price per parcel, sometimes flat across the city and sometimes by zone or weight. Check for extra charges on COD, weight or outer areas, and what happens when a delivery fails. A low headline rate with add-ons can cost more than a flat rate with none.
Speed is part of the cost too. A parcel that arrives quickly is less likely to be refused than one that arrives after the customer has lost interest.
What do failed deliveries and returns really cost?
A failed COD delivery costs more than the delivery charge. You have already paid for packaging and packing, the parcel may carry a failed-delivery or return charge under your courier agreement, the stock is out of circulation until it comes back, and someone has to inspect it and put it back on the shelf. Some returns come back damaged and cannot be sold again.
Track failed deliveries and returns as their own monthly line, so you can see whether confirmation calls or faster delivery bring the number down.
Why does COD settlement timing matter?
With cash on delivery, the customer pays the rider, and the money then sits with the courier until it is settled to you. That cash is not a fee, but it is money you cannot spend on stock or ads. To estimate it, divide your monthly COD collections by 30 to get collections per day, then multiply by the number of days your courier takes to pay out. Faster settlement means less of your own cash is stuck in transit at any time.
Also check how collections are reported. Each collection should be logged against its parcel, so you can match every rupee to an order.
What about messaging, software and your own time?
Customers expect a confirmation, a tracking link and a heads-up before the rider arrives. Sent by hand on WhatsApp, that costs staff time. With paid tools, add the subscription. Software includes anything you pay to connect your store, stock and courier.
The biggest hidden cost is your own time. Count the hours you spend packing, booking pickups and chasing COD payments, then put a value on each hour.

Fill in each line with your own quotes and estimates. Use delivered orders, not booked orders, as the divider, because failed orders still cost you money but earn nothing. Or let our free delivery and fulfillment cost calculator do the maths for you.

Worked example: one month for a Karachi store
Every figure below except the delivery price is an example input chosen to show the maths. They are not market rates. Replace them with your own quotes. The example store books 400 orders in a month, of which 360 are delivered and 40 fail, with an average order value of Rs 3,000.
| Line | Example input | Monthly cost |
|---|---|---|
| Storage | Example input: Rs 10,000 | Rs 10,000 |
| Receiving | Example input: Rs 2,000 | Rs 2,000 |
| Pick and pack | 400 orders x example Rs 40 | Rs 16,000 |
| Packaging | 400 orders x example Rs 30 | Rs 12,000 |
| Delivery | 360 delivered x Rs 250 (RapidXpk flat Karachi price) | Rs 90,000 |
| Failed deliveries | 40 x example Rs 100 (use your own agreement) | Rs 4,000 |
| Customer messaging | Example input: Rs 3,000 | Rs 3,000 |
| Software | Example input: Rs 5,000 | Rs 5,000 |
| Your own time | 20 hours x example Rs 500 | Rs 10,000 |
| Total | Rs 152,000 | |
| Cost per delivered order | Rs 152,000 divided by 360 | about Rs 422 |
COD timing sits on top. The example store collects 360 x Rs 3,000 = Rs 1,080,000 in a month, about Rs 36,000 a day. With payout inside 48 hours, roughly Rs 72,000 is in transit at any time. If payout took a week, about Rs 252,000 would be stuck. Notice too that the 40 failed orders pushed cost per delivered order up, because their packing and packaging were paid for with no sale.
How do you compare doing it yourself with a fulfillment partner fairly?
- Fill in the worksheet for doing it yourself, including your own time.
- Get a written quote from the partner covering every line, including failed deliveries, returns and COD payout timing.
- Put both side by side and mark anything the quote leaves out.
- Calculate cost per delivered order for your slowest month and your busiest month, not just an average.
- Compare COD cash in transit separately.
- Ask about setup fees and monthly minimums, which hurt in quiet months.
Be honest about your time. Doing it yourself often looks cheaper only because the owner's hours are counted as free.
