What does it cost to rent your own warehouse in Karachi?
Karachi warehouse rent varies a lot by area, size, road access for loaders, floor level and building condition, so treat any figure you hear second-hand as a rough guide and get written quotes. The rent itself is only one line. A working warehouse also needs:
- Deposit and advance: landlords usually ask for a security deposit and rent in advance, which ties up cash before you ship anything.
- Broker commission: if a property agent finds the space.
- Maintenance and society charges: building upkeep, cleaning, waste collection.
- Utilities: electricity, generator or UPS backup and its fuel, water, internet.
- Staff: pickers, packers, a supervisor, and someone to receive and count stock.
- Security: a guard, CCTV, locks, and possibly insurance for stock.
- Shelving and fit-out: racks, packing tables, lighting, weighing scale, label printer.
- Software: inventory and order management so stock counts match reality.
- Packaging: flyers, boxes, tape, fillers, inserts.
- Delivery contracts: you still need a courier, so you negotiate rates and manage pickups yourself.
How much is a 3PL in Pakistan?
There is no single price, because a 3PL prices around how much space your products take and how many orders you ship. Most quotes are built from a few lines:
- Storage: charged by shelf space, pallet, or volume of stock held.
- Pick and pack: a fee per order, sometimes with extra for more items per order.
- Delivery: a per-parcel rate, often flat within a city.
- Extras: branded packaging, inserts, returns handling, COD collection.
- Setup or minimums: some charge onboarding fees or a monthly minimum, so ask.
With a 3PL you do not pay rent, deposit, salaries or generator fuel. Ask every provider for a written quote with all of these lines, so you compare the same things.
Why do fixed and variable costs matter so much?
Your own warehouse is mostly fixed cost. Rent and salaries are the same in a slow month and in an Eid rush, so cost per order is high when sales dip and falls only when volume is consistently high. A 3PL is mostly variable cost: you pay more in busy months and less in quiet ones.
The number to compare is simple: cost per order = total monthly cost divided by orders shipped that month. Work it out for your slowest month and your busiest month, not just an average.
Monthly cost worksheet: own warehouse vs 3PL
Fill in each line with real quotes. For one-time costs, divide by the number of months you expect to use them, for example the lease term. A refundable deposit is not lost, but it is cash you cannot spend on stock, so note it separately.
| Cost item | Own warehouse (Rs per month) | 3PL (Rs per month) |
|---|---|---|
| Rent | Landlord's quote | Not applicable |
| Deposit and advance (cash tied up) | Your quote, noted separately | Not applicable |
| Broker commission | Your quote divided by lease months | Not applicable |
| Maintenance and society charges | your quote | Not applicable |
| Electricity, backup fuel, water, internet | Your estimate | Not applicable |
| Staff salaries | Number of staff x salary | Not applicable |
| Security and insurance | your quote | Ask if included |
| Shelving and fit-out | Total cost divided by months of use | Not applicable |
| Software | Subscription cost | Ask if a portal is included |
| Packaging materials | Your estimate per order x orders | 3PL rate or your own supply |
| Storage | Included in rent | 3PL quote |
| Pick and pack | Included in staff cost | Per-order rate x orders |
| Delivery | Courier rate x orders | Per-parcel rate x orders |
| Returns handling | Staff time | 3PL rate, if any |
| Your own time managing it | Hours x value of your hour | Hours x value of your hour |
| Total monthly cost | Rs ____ | Rs ____ |
| Orders shipped this month | ____ | ____ |
| Cost per order | Total divided by orders | Total divided by orders |
Run the sheet twice: once for a slow month and once for your peak. If your own warehouse only wins at peak, a 3PL is probably cheaper across the year.
How much control do you give up with a 3PL?
With your own space you decide everything: packing standards, which orders go first, who handles fragile items. You also carry every problem yourself, from a packer not showing up to a power cut during a sale.
With a 3PL you give up direct supervision, so look for ways to keep visibility: live inventory you can check any time, orders checked against the slip before sealing, your own packaging and inserts, a clear returns process, and the option to visit the facility.
Which option is more flexible?
A lease commits you to a space for its full term, even if sales slow down or you outgrow it. Moving means another deposit, another fit-out and downtime. A 3PL with no monthly minimum lets you scale up for a seasonal launch and back down afterwards, and you can test a new city or product line without signing anything long term.
When does renting your own warehouse make sense?
- Your order volume is high and steady most of the year, so space and staff stay busy.
- Your products need special handling, assembly or customisation that a 3PL cannot do.
- You already have a reliable operations manager and team.
- You have cash for the deposit, advance and fit-out without starving your stock budget.
When does a 3PL make sense?
- You are growing, or your sales swing with seasons, launches and sales events.
- You are running orders from home or a shop, and packing is eating your time.
- You are based outside Karachi and want to deliver to Karachi customers faster.
- You would rather spend cash on stock and marketing than on a lease and salaries.
