Guide for online sellers

How COD delivery works in Pakistan

COD (cash on delivery) means the customer pays the rider in cash when the parcel arrives, and the courier later pays that money to the seller after keeping its agreed charges. For a Pakistani online seller, COD runs in seven steps: order, confirmation, dispatch, delivery and collection, reconciliation, payout, and handling of anything that comes back.

What does COD delivery mean?

In COD delivery, the courier does two jobs at once. It carries the parcel to the customer, and it acts as the collection agent for the seller, taking cash at the door and holding it until it is paid out. When people search for COD courier meaning, this is the answer: a courier that delivers and also collects payment on the seller's behalf.

COD is popular in Pakistan because many shoppers prefer to see the parcel before they pay, and not everyone wants to share card details with a store they have not bought from before. For the seller, offering COD usually means more orders, but it also means more work: you are trusting a third party with your money and accepting that some customers will not take the parcel.

How does COD delivery work, step by step?

  1. Order placed. The customer orders on your website, Instagram, Facebook or WhatsApp and chooses cash on delivery. You record the name, phone number, full address, items and the exact amount to collect.
  2. Order confirmed. Before anything ships, you or your team confirm the order with the customer by WhatsApp or a call. This step filters out wrong numbers, joke orders and people who have changed their mind.
  3. Booking and dispatch. You book the parcel with your courier, entering the COD amount. The courier picks it up from your shop, or packs it from stock it holds for you, and labels it with that amount.
  4. Out for delivery. The parcel is assigned to a rider. A good courier sends the customer a tracking link and tells them the amount to keep ready.
  5. Rider collects cash. The customer checks the parcel, pays the rider, and the delivery is marked complete with the amount collected.
  6. Reconciliation. The courier matches each collection to its parcel and produces a statement: what was delivered, what was collected, what came back, and what charges were deducted.
  7. Payout. The courier transfers the net amount to your bank account on its payout cycle. You check the statement against your own order list.

Where does the cash go after the rider collects it?

Once the rider takes the money, it moves from the rider to the courier's office or hub, then into the courier's account, and finally to yours. Every hand-off is a point where cash can be delayed, miscounted or lost, which is why the courier's record keeping matters as much as its delivery speed.

Ask any courier how a collection is logged. The safest setup is one where every rupee collected is tied to a specific parcel number, so your statement shows parcel by parcel what was collected. If a courier only gives you a total, you have no way to spot a missing collection.

What fees and deductions should you ask a courier about?

COD pricing is rarely just one number. Before you sign up anywhere, get written answers to these questions so you can work out what you actually receive per parcel.

Question to askWhy it matters
What is the delivery charge per parcel, and does it change by weight or area? This is your main cost. Area or weight slabs can make the real price higher than the headline rate.
Is there a separate COD or cash handling fee? Some pricing adds a charge or a percentage on the collected amount. On high value orders this adds up.
What do you charge when a parcel is refused or returned?Returned parcels still cost you. Know the return charge before you dispatch your first order.
Is there a setup fee or monthly minimum?A minimum can cost you money in slow months.
How often do you pay out, and how?The payout cycle decides how long your money sits with someone else. Ask for the exact number of days.
What statement do I get with each payout? You need parcel level detail to reconcile. A single total is not enough.
Who is responsible if cash is lost or a parcel is damaged?Get the liability terms in writing before you need them.

What are the risks of COD for online sellers?

  • Refusals. The customer is not home, changed their mind, or does not have the cash ready. You pay for the trip out and often the trip back, and the stock is stuck in transit for days.
  • Fake orders. Orders placed with wrong numbers, wrong addresses or no intention to buy. Each one costs a delivery charge and ties up stock. Our guide on how to reduce fake COD orders covers this in detail.
  • Cash handling. Money passes through several hands before it reaches you. Weak logging leads to short payments that are hard to prove.
  • Slow payouts. If cash takes a long time to reach you, you cannot restock or pay for ads. Growing brands feel this first.
  • Returns after delivery. Wrong size, damaged item or product not as shown. These need inspection and restocking, which is covered in our guide on ecommerce return rate in Pakistan.

How do you choose a COD delivery partner?

Price matters, but the cheapest per parcel rate is not always the cheapest overall. A courier that delivers slowly causes more refusals, and one that pays out slowly costs you working capital. Judge a COD partner on these points:

  • Delivery speed in your main cities. The longer a customer waits, the more likely they are to refuse. Ask for the normal delivery time, not the best case.
  • Payout speed. Ask how many days from delivery to money in your account, and whether that is guaranteed.
  • Parcel level reporting. You should be able to see each parcel, its status, the amount collected and the charges against it.
  • Customer communication. Tracking links and an out for delivery message with the amount due reduce failed attempts.
  • Clear return handling. Ask what happens to a refused parcel, how long it takes to come back, and whether returned items are checked.
  • Simple onboarding. Check how orders get in: Shopify connection, CSV upload, API or manual booking. Typing every order by hand does not scale.
  • A real person to talk to. When a payout looks wrong, you need someone who answers.

Start with a small batch of orders before moving all your volume. Reconcile the first payout line by line. That one exercise tells you more about a courier than any sales pitch.

COD checklist for Pakistani online sellers

  • Record full name, working phone number, complete address with landmark, and exact COD amount for every order.
  • Confirm every COD order by WhatsApp or call before booking it.
  • Get the courier's delivery charge, COD fee, return charge and payout cycle in writing.
  • Make sure the COD amount on the label matches the order exactly, including delivery charges you pass on to the customer.
  • Check that customers get a tracking link and are told the amount before the rider arrives.
  • Reconcile every payout against your own order list, parcel by parcel.
  • Track refusals and returns by product, area and customer so you can spot patterns.
  • Keep returned stock separate until it has been inspected, then restock what is sellable.
