Guide for online sellers

COD settlement and reconciliation for online sellers

COD settlement is the process by which a courier pays you the cash its riders collected from your customers, minus its agreed charges, together with a statement showing which parcels that money belongs to. You get your COD money on the courier's payout cycle, so the exact timing depends on what you agreed, and reconciliation is how you check every rupee on that statement against your own orders before you accept it.

What is COD settlement?

When a customer pays cash at the door, that money belongs to you, but it sits with the courier for a while. Settlement is the moment the courier hands it over. A settlement normally has two parts: the payout itself, which is a bank transfer of the net amount, and the statement, which lists every parcel included in that payout. People also call this COD remittance.

Reconciliation is your side of the job. You take the statement, compare it line by line with your own order records, and confirm that every delivered parcel was paid for, at the right amount, with the right charges taken off. Skip it, and short payments go unnoticed. If you are new to COD, start with our guide on how COD delivery works in Pakistan, then come back here for what happens to the money.

How does COD money get from the door to your bank?

The path is similar with most couriers. Each hand-off should leave a record.

  1. Collection. The rider hands over the parcel, takes the cash and marks the parcel delivered with the amount collected. This record is the starting point for everything that follows.
  2. Rider handover. At the end of the route, the rider deposits the day's cash at the courier's office or hub. A cashier counts it against the rider's delivered parcels.
  3. Courier records. The courier posts each collection to your account, parcel by parcel, along with any parcels that were refused, returned or still pending.
  4. Statement. On the settlement date, the courier closes a batch of delivered parcels, totals the cash, subtracts its charges and issues a statement.
  5. Payout. The net amount is transferred to your bank account. You reconcile the statement against your orders and raise anything that does not match.

If a courier only reports totals, that is a warning sign. Money that is not tied to a parcel number is money you cannot trace.

What should a COD settlement statement show?

A useful statement lets you check every parcel without asking anyone for help. Per parcel, it should include:

  • Tracking or consignment number, and your own order number if you supplied one.
  • Customer name and area, so you can match it to your order list.
  • Booking date and delivery date.
  • Status: delivered, partially delivered, refused, returned or pending.
  • COD amount booked and COD amount actually collected.
  • Delivery charge, return charge and any other deduction, each on its own line.
  • Net amount payable for that parcel.

At the bottom: the statement period, total collected, total deductions, net payout and bank reference. Ask for a spreadsheet or CSV, not just a PDF.

How do you reconcile a COD statement, step by step?

Work through the same checklist for every payout.

  1. Export your own list of COD orders dispatched in the statement period, with order number, tracking number and COD amount.
  2. Put the courier's statement next to it and match rows by tracking number.
  3. For every delivered parcel, check that the amount collected equals the amount you booked.
  4. Check every deduction against your agreed rates. A charge that is not in your agreement needs an explanation.
  5. List the parcels in your file that are missing from the statement, and the parcels on the statement that are not in your file.
  6. Mark refused and returned parcels and confirm each one is physically back with you or logged in your stock.
  7. Add up the net per parcel and confirm it equals the amount that actually arrived in your bank.
  8. Write down every mismatch with the tracking number and send them to the courier together, in writing.

A simple sheet makes this quick. The rows below are made-up examples to show the layout, not real figures.

What are common COD mismatches and how do you fix them?

  • Missing parcels. A parcel shows as delivered in tracking but is not on any statement. Send the tracking number and delivery date and ask which batch it will be settled in. If it is still in transit, note it and check again next cycle.
  • Partial deliveries. The customer kept some items and returned others, so less cash was collected. Ask the courier to confirm which items came back, then check they actually arrived before you accept the lower amount.
  • Refused orders. No cash was collected, and a delivery or return charge may apply. Confirm the charge matches your agreement and that the parcel is back with you. Our guide on reducing fake COD orders helps cut these down.
  • Unexpected deductions. A charge you do not recognise, or a rate that differs from your agreement. Ask for the reason in writing and point to the agreed rate.
  • Duplicate lines. The same tracking number appears twice, either paid twice or charged twice. Sorting by tracking number exposes these. Report both kinds.

Always raise disputes in writing, list the tracking numbers, and do it quickly. Most agreements set a time limit for raising payment discrepancies, and a valid claim can be refused simply because it was raised late.

Why does COD payout speed matter for cash flow?

For a COD seller, revenue is not money until it reaches your bank. Until then you have already paid for stock, packaging and ads, and the cash to replace them is sitting with your courier. The longer the payout cycle, the more of your money is tied up at any moment, and the more that gap grows as your order volume grows.

Slow settlement means late restocking, paused ads, or borrowing to cover the gap. To see your own exposure, add up the COD value of everything delivered but not yet paid out on any given day. That figure is working capital you cannot use. A shorter, predictable payout cycle shrinks it, and frequent settlements also mean smaller statements that are easier to reconcile.

What should you ask a courier about COD settlement before signing?

  • How many days from delivery to money in my bank, and is that written into the agreement?
  • Is every collection logged against its parcel number?
  • What does the statement show per parcel, and can I get it as a spreadsheet?
  • Which charges can be deducted from my payout, and at what rates?
  • How are partial deliveries and refusals shown on the statement?
  • How long do I have to raise a discrepancy, and how is it resolved?
  • Who do I contact when a payout looks wrong, and how fast do they reply?
  • Who is responsible if a rider loses collected cash?
